Forward deployed engineering is the hottest delivery model in enterprise AI. Vendors embed their engineers inside your organisation, build the agent, wire it into your systems and get it live. It works. Right up until the invoice for the next change arrives.

On 29 September 2026, Gartner put a number on the hangover: by 2028, 70% of enterprises will abandon agentic AI that was built by vendor forward deployed engineers.

Why the Systems Get Abandoned

Gartner's reasoning is blunt. Costs climb as engagements drag on. Every modification needs the vendor back in the room. And the customer never builds the internal capability to maintain or evolve what was built. The agent works on day one and becomes a stranded asset by month eighteen.

This is not a technology failure. It is a capability transfer failure. The engineers who understood the system walked out of the building with the knowledge in their heads.

TACTICAL ADVANTAGE

Gartner's own prescription: successful FDE engagements need clear rules on governance, value delivery, IP ownership, co-ownership, knowledge transfer and an exit strategy from day one. Organisations that grow their own forward deployed engineers never need an exit strategy at all.

The Counter-Move

At Tactics Solutions we see the same pattern in the field. The answer is not to avoid forward deployed engineering. It is to own it:

1. Co-build, never hand over. Every vendor engagement should pair an external FDE with an internal engineer who will own the system after go-live.

2. Write the exit into the contract. IP ownership, documentation, runbooks and knowledge transfer milestones belong in the statement of work, not in a post-mortem.

3. Build your own bench. The organisations that win the agentic era will be the ones with their own engineers who can discover, build, govern and evolve agents without calling a vendor.

Conclusion

Vendor FDEs are a fast way to start. They are an expensive way to stay. Treat every engagement as a training ground for your own people, and the 70% statistic becomes someone else's problem.

That is exactly why we built our Forward Deployed Engineer programme.
